Case Study

Asia Operations - Overhaul

Problem:

Their Hong Kong office of 15 years was no longer ideal, prices were increasing, 50% of their deliveries were late, and 25% of their products had quality issues.  There was a lack of structure (limited qualifying, validating, vetting, and onboarding), systems, processes, procedures, and manuals.

Solution

I was brought on to review and build their Asia presence and transform their supply chain.

- Improve deliveries to within 3% of late deliveries

- Stay on top of validating, vetting, factory allocation, and onboarding.  Who is making what? Why? When? Where? And how?

- Establishing structure, systems, policies, procedures, and more

- Working with Technical developers to create online management systems

- Training was a key component, thoroughly reviewing and collaborating with the team (internal and external) any and all issues, so they understand the root cause and how to fix it.

The creation of WIP (work in progress) management documents, frequent supplier visits with quality, system, and operational training with all vendors.

Result

Better quality products, happier customers, larger returning orders at lower prices.   Growth over 300%, from $30 million to over $100 million (retail) in two years.
